Polish Beauty Brand Cosmo Group Scales Fulfillment with AutoStore

Written by AutoStore | 2026

To support rapid growth across e-commerce and retail channels, Cosmo Group implemented AutoStore to increase fulfillment capacity without expanding its warehouse footprint. The result was faster order processing, optimized storage utilization, and a scalable operation capable of supporting continued growth across mutiple countries and local retail outlets.

The Challenge: Growth That Outpaced the Warehouse

Cosmo Group supplies beauty and nail styling products to more than 1,000 domestic stores and 40 countries. As rapid growth pushed its warehouse beyond its limits, the company looked for a way to improve efficiency and support continued expansion. A detailed operational analysis uncovered inefficiencies across the warehouse, leading Cosmo Group to adopt an optimization strategy centered on AutoStore. The result was a more efficient and scalable operation that removed key constraints and supported the company’s continued international growth.

“We have significantly reduced order fulfillment time and optimized the use of our space.”

In beauty and personal care, growth shows up as complexity. Assortments expand with every new shade, format, and seasonal range, each one claiming its own storage location while individual pick volumes stay small. Campaigns and launches send order volumes up in waves. Customers judge a brand on how fast the parcel arrives.

Cosmo Group felt all of it. Over the past decade the company expanded to meet rising global demand for high-quality beauty and nail styling products, building a strong e-commerce presence alongside key retail partnerships. Success brought a growing SKU range and increasing order volumes, and the warehouse became the constraint.

Slow order processing, inefficient storage utilization, and the need for greater scalability all pointed the same direction. Maintaining high service levels while optimizing operations became a top priority.

“Before AutoStore implementation, we faced challenges typical for rapid growth. A rising number of orders, limited warehouse space, and a time-consuming picking process were becoming serious obstacles to our efficiency.”

The Solution

Cosmo Group's analysis of warehouse operations, conducted by Syncore, found problems in SKU placement, storage use, and order fulfillment. Those findings influenced the design.

The appeal of AutoStore is the shape of it. Bins stack directly on top of one another inside an aluminum Grid with no aisles and no empty air, and Robots travel across the top to deliver goods to operators at Ports. For a business whose assortment keeps expanding, that density is what turns SKU growth from a real estate problem into a configuration decision.

“The AutoStore system implementation by (Syncore) is an investment that brings tangible benefits to Cosmo Group, opening a new chapter in efficient logistics management and strengthening the company's position on the market.”

Tymoteusz Orszulak, Project Manager, Cosmo Group

Cosmo Group's system holds 14,370 Bins served by 39 R5™ Robots, with picking at ten CarouselPort™ workstations and one ConveyorPort™. Roller and belt conveyors carry product between sorting and packing stations, with emergency stops and designated safety zones built into the flow. LogiCS, an advanced warehouse control system (WCS), connects AutoStore, the conveyors, and Cosmo Group's WMS so an order moves from host system to dispatch as one coordinated process.

The Results

After implementation, operational efficiency improved significantly, with faster order processing across sorting, packing, and dispatching stages. The picking process that had been consuming time now brings products to the operator instead of sending the operator to the products, which reduces physical strain and helps the team handle rising demand.

“Thanks to AutoStore, we have gained flexibility, higher efficiency, and more space.”

Natalia Lesiv, Shipping Manager, Cosmo Group

Room to Keep Growing

The value of a modular system shows up later, when the next wave of growth arrives. Capacity is added by extending the Grid or adding Robots and Ports, so Cosmo Group can take on new products, channels, and markets without another warehouse project. In a category where assortments turn over quickly and demand moves in waves, that flexibility is the return that keeps paying.

Conclusion: A Warehouse Built for What Comes Next

Cosmo Group now runs a fulfillment operation sized for the business it is becoming rather than the one it was. Greater efficiency, reliability, and storage density mean the warehouse supports growth instead of capping it, with AutoStore at the core.
